Making Money Advertising


We’ve been promised for a while now that our phones will become our personal assistants. Executives from Cambridge, Mass.-based Vlingo sat down with me this week to talk about how they’ve delivered on that promise — and started turning it into real revenue.


It seems like all the big guys are trying to get into this business. The incentive, as a Googler put it when the company launched a similar service last year, is that voice is much more natural than typing as a way to interact with your phone. Apple, meanwhile, showed its interest by acquiring a startup called Siri. And Microsoft included voice commands on Windows Phone 7.


The difference, according to Vlingo’s vice president of business Hadley Harris, is that the startup has built all its basic technology, including speech recognition (something that Siri outsourced) and the “intent engine” that allows the app to translate your words into actions that it understands. Vlingo is working with other companies to integrate a wide range of apps into the system, so that you can use your voice to buy a plane ticket off travel site Kayak or check your updates on Facebook.


Vlingo has been downloaded 7 million times, Harris said. BlackBerry users represent most of those downloads, since that’s the phone that Vlingo focused on first, but iPhone and especially Android are catching up. The company’s strategy is to release new features on Android first, then port them to other phones as resources and technology allow.


The app is free, so Vlingo makes money through advertising and revenue sharing with its partners. Specifically, Harris told me it currently earns $7.74 for every 1,000 Web searches, $49 for every 1,000 local searches, and $24 for every 1,000 “other” monetizable actions, such as a ticket purchase on Kayak. With users performing an average of 30 actions every month, Harris said Vlingo is making about 14 cents per user per month.


That might seem a little low, Harris acknowledged, but the plan is to dramatically increase both the number of users and the number of actions over the next year. Most promisingly, he said Vlingo has made deals with a number of Android handset manufacturers who don’t want to direct all of their usage to Google services. (He said it’s too early to reveal who the manufacturers are.) Not only will that put Vlingo on more phones, it will also make the application more prominent on those phones by turning it into the default app whenever you want to use voice commands.

We just finished our first week on the Mac App Store and it might have been the most important week in Evernote’s history. Here’s how it went and what we learned:


1. Meritocracy is sweet


I remember one of the first computer articles that I ever read (maybe it was in Byte Magazine in the early 80s while I was in junior high). It had a little survey aimed at my fellow nerds. “Do you buy software for your computer?”, was the first question. The choices were, “A) Yes, frequently. B) Yes, sometimes. and C) Rarely, I prefer to write my own.” The fact that C was a viable choice pretty much sums up the early euphoria of the consumer software industry. You just had to make something great and the rest would follow. That was a long time ago.


The following twenty or thirty years brought us monopolies and barriers to entry and this happy state of affairs became a dim memory. Then came the mobile app explosion.


Over the past year, about 70% of Evernote’s new users came from mobile app stores, mostly iOS and Android. This led us to the understandable conclusion that mobile was the crucial thing that made a platform attractive to independent developers. Last week made us realize that the reality is a little bit more nuanced. It isn’t mobile that’s overwhelmingly important, it’s the app store. Until a week ago, all the good app stores just happened to be on mobile devices, but someone with a shiny new Macbook is just as eager to get the best apps as someone with a shiny new iPhone.


A platform without a well-formed app store presents a huge challenge to developers. To succeed on such a platform, the developer has to spend as much time and money on channels, logistics, partnerships and advertising as on actually making a great product. Once an app store takes hold, the software market on a platform starts moving towards a meritocracy. This is imperfect, of course, but focusing on building a great product is the best strategy for succeeding on an app store. This is a huge boon for software nerds of all types, and has resulted in the explosion of mobile apps and services in the past two years. It’s about time that desktops joined the party.


2. Desktop software is viable again


It took a few weeks of non-trivial effort to get our existing Mac application ready for the app store. There’s never a convenient time to take a few weeks out of a busy development schedule, and December is as inconvenient as it gets, but Apple’s developer relations folks were helpful and the approval process itself worked reasonably well once we’d worked out the kinks.


The results speak for themselves. About 320,000 people downloaded Evernote in the first week of the Mac App Store. Of this number, about 120,000 had never used Evernote before, and created new accounts. This represents more than 50% of all the new Evernote accounts created last week. The Mac platform—which used to be in fourth place for new user registrations behind iOS, Android and Windows—has now jumped to first.


It’s obvious in hindsight, but the presence of a well-formed app store is the single most important factor for the viability of a platform for third party developers. If you want to take this a step further and say that a robust third-party software market is the most important factor for the success of the platform overall, well…


I hope Windows gets a good app store soon.


3. Multi-platform users are the best kind


Not only is the Mac App Store getting us new users, it’s making our existing users more valuable. Neat, but how?


So 320,000 people downloaded Evernote in the first week and 120,000 of them became new users. What happened to the rest? Well, about 80,000 people were either switching their Mac client from our direct-download version to the app store version or had simply downloaded the app and didn’t complete registration. Another 100,000 people were existing users who had previously used Evernote from other platforms (mostly the iPhone) and added the Mac version for the first time.


This is both interesting and important. Interesting because the vast majority of these people must have (1) already had Macs, and (2) known about our Mac version from previous interactions with Evernote but hadn’t bothered to install it until the Mac App Store appeared. Important because people who use Evernote from multiple devices are much more likely to stick around and to eventually pay for the premium version. This makes intuitive sense and the data is clear: in a Freemium model, people choose to pay for what they love and the more devices they use Evernote from, the more likely they are to fall in love with it.


The Mac App Store effect works the other way as well: many of the new users who first found us on the Mac App Store went on to also download Evernote on their mobile devices. Our iTunes downloads for iOS devices were up by 54% during the same week that the Mac App Store came out and that’s without any new versions or noticeable change in iOS app visibility.


4. A strike against lowest common denominator


If Evernote’s desktop clients were written in Adobe AIR, I’d be worried right now. The immediate popularity of the Mac App Store, and the iPhone App Store before it, reinforces my belief that in a world of infinite software choice, people gravitate towards the products with the best overall user experience. It’s very hard for something developed in a cross-platform, lowest-common-denominator technology to provide as nice an experience as a similar native app.


As the CEO of a software company, I wish this weren’t true. I’d love to build one version of our App that could work everywhere. Instead, we develop separate native versions for Windows, Mac, Desktop Web, iOS, Android, BlackBerry, HP WebOS and (coming soon) Windows Phone 7. We do it because the results are better and, frankly, that’s all-important. We could probably save 70% of our development budget by switching to a single, cross-platform client, but we would probably lose 80% of our users. And we’d be shut out of most app stores and go back to worrying about distribution.


Does this mean that web apps are doomed? Not at all, but the most successful web apps will be the ones that emphasize unique benefits—sharing, communications, integrations—that are better implemented on the web than in native code. This is the main design goal for the next version of the Evernote web client, by the way.


Lost among all the gloomy economic news of the past few years is the fact that there’s never been a better time to be in software. Sure, the emergence and inevitable dominance of app stores will permanently disrupt existing industry practices—I’m glad we’re not in the business of preventing people from making copies of bits, shipping shrink-wrapped boxes or charging people for periodic upgrades—but a company like Evernote simply could not have attained a fraction of our current momentum even three years ago. App stores, cloud services, cross-platform users and Freemium economics made it all possible. The download numbers are certain to decline a bit as the excitement of the first week finds a sustainable steady-state, but the launch of the Mac App Store will have a major, and permanent, positive impact on developers.


It was worth the wait.

Companies Making Money



Back in December, we spotted an SEC filing indicating that Union Square Ventures was raising between $135 million and $200 million for a new “Opportunity Fund.” The offering wasn’t complete and the firm could not discuss it, but today partner Fred Wilson explains in a post what the new fund (which ended up being a $165 million fund) is all about.


The fund is not about going after different opportunities than Union Square has been focussed on since the outset. It is that the size of the opportunity Union Square is focussed on—which Wilson describes “Internet services that create large networks”—is larger than ever. And the new fund will provide more dry powder to invest in network startups, whether they need $25,000 or $25 million. Wilson explains:


Since 2004, the opportunity to invest in networks has evolved. In 2004 the entire market capitalization of the social media sector was probably less than $100M. Today a single company in that sector is valued at over $50B. The amount of venture capital focused on the sector has exploded. Networks that did not exist in 2004 now consume a huge chunk of users’ time and attention, making the launch of new networks more challenging. The opportunity to invest in networks has changed, and once again we are changing with it.


Union Square is an investor in Twitter, Zynga, Tumblr, Foursquare, and Disqus—all of which fit under the network thesis. As these companies grow and command higher valuations in private rounds (Union Square sat out Twitter’s latest $200 million round), the Opportunity Fund will allow Union Square to keep participating. It will also be tapped to invest in companies in later rounds (something Union Square has shied away from so far, they like to be first) and other special situations such as spin-offs. Interestingly, Union Square is not committing to invest all the money raised. Maybe they should have called it the Dry Powder Fund instead.




Until this week, the lies about death panels were some of the worst spread by Sarah Palin and the Republicans to scare seniors about health care reform and the Affordable Care Act (ACA). Now there's a real death panel, and John Boehner is in charge -- it's the Republican legislative campaign to undermine the ACA. Boehner and the Republicans want to give our health care back to the insurance companies, kill strong consumer protections that end the worst insurance company abuses and sentence more than 30,000 Americans a year to death because they can't afford health insurance.



As one of the first acts of the 112th Congress, the Republicans plan to repeal the Affordable Care Act and all the benefits and consumer protections that are making a real difference in the lives of millions of Americans right now. What are they replacing it with? Nothing. They're referring that question to a bunch of committees that will deliberate for months and play political football with our lives and health. What does that really mean? It means letting the insurance companies off the hook so they can run roughshod over consumers and deny our care and jack up our rates whenever they please.



Here are some of the things that will happen in the real world if the Republicans are successful with repeal:



  • Seniors who received $250 checks from Medicare last year to help buy prescription drugs will have to return the money to the Treasury Department.


  • Seniors will lose the 50% discount on brand-name drugs when they have reached the "donut hole" of their prescription-drug plans - a benefit worth more than $12,500 over 10 years to those who qualify. Instead of closing over the next several years, the "donut hole" will stay open permanently.


  • Seniors will stop receiving no-cost annual physicals, mammograms and cancer screenings under rules that had just taken effect this week. Also, a voluntary program to enable seniors to live independently would be wiped out, forcing more people to crowd into nursing homes.


  • Millions of consumers, including children, will be denied coverage and care due to pre-existing conditions and branded "uninsurable." Health plans will go back to kicking young adults off their parents' coverage instead of providing benefits until age 26.


  • Many Americans with sick family members will be forced to file for bankruptcy protection when insurers restore lifetime and annual caps on benefits.


  • Health plan premiums will resume their double-digit increases as insurers return to grabbing however much they want from your premiums to pay for excessive profits, CEO pay, an army of lobbyists and a bureaucracy that turns away the sick. New programs to block unreasonable rate hikes would be dismantled.


  • Taxpayers would pay hundreds of billions of dollars in excessive fees to private health insurance companies that enroll seniors in Medicare Advantage plans at much higher costs than if the government provided benefits directly. The Medicare trust fund's projected solvency will give back the 10-year extension it got from the ACA.

After a century of legislative and political combat, working families and small businesses finally won and ended the insurance companies' stranglehold over our health care. Naturally, Boehner wants to roll back the new health care law and let the health insurance companies resume their reign of terror. That's why Boehner and his band of corporate shills, including House Majority Leader Eric Cantor, Senate Minority Leader Mitch McConnell and a raft of presidential wannabes, have made repealing the law the Republican Party's top priority for 2011.



The Congress needs to fix the economy and create millions of jobs to put American back to work, but instead Cantor prefers to make bogus claims about an election mandate to repeal the health care law. Nevermind that 68% of Americans favor consumer protections such as allowing people under 26 to remain on their parents' plans, and 60% don't want health insurers to turn away sick people. Cantor isn't deterred by facts because his mission is partisan politics, not governing.



And so is this typically understated comment from Boehner:

"I believe that the health care bill that was enacted by the current Congress will kill jobs in America, ruin the best health care system in the world, and bankrupt our country... That means we have to do everything we can to try to repeal this bill and replace it with common sense reforms to bring down the cost of health care."



Wow. Sounds like the end of the world as we know it.



Boehner and his fellow Republican repeal-mongers dismiss economic projections they don't like, such as those showing that the ACA will create millions of new jobs, that the law now requires insurers to use a new minimum acceptable percentage of premium dollars for actual medical care instead of profits and bureaucracy, and that the ACA will reduce the federal budget deficit.



The Republicans are kowtowing to right-wing extremists, corporate executives and billionaire investors who secretly spent millions of dollars to help Republican election campaigns last fall, including deceptive ads attacking the health care law. Those deceptions continue still. The ACA protects consumers from the worst health insurance company abuses and provides seniors with better health care through the Medicare program.



Thankfully Senate Majority Leader Harry Reid and the Democrats in the Senate will stop Boehner in his tracks. However, when you cut through the political hyperbole, the GOP's search-and-destroy mission is serious business. The repeal vote in the House scheduled for next week is part of an all-out assault on the new law in the Congress, the courts and state legislatures. And it's an assault with well-funded corporate sponsors.



Everyone already knows that the Republican Party is a wholly-owned subsidiary of the health insurance industry and other profit-hungry corporations. In case there was any doubt, the Republicans have begun hiring insurance and health care industry lobbyists for key positions on committees and members' staffs. So far, two health care industry lobbyists have joined the powerful House Energy & Commerce Committee, which has jurisdiction over health care legislation. One of them was named staff director. In addition, a top lobbyist from the medical device industry has joined Boehner's staff as policy director, a post he will undoubtedly use to try to roll back the new tax on medical devices that is part of the ACA. Expect to see more hires like these.



If that picture isn't disturbing enough, look at the cynical demagoguery of GOP presidential hopefuls, like Fox News personality and former Arkansas Gov. Mike Huckabee. Huckabee has been running TV commercials trashing the health care law and offering a petition to demand that Congress repeal it. It turns out that Huckabee hired a notorious scam artist to help him with the exploitative ad campaign, which is nothing more than a front to raise money. Three days after Think Progress reported about the scammer, Huckabee was forced to fire the guy. A few months ago, Huckabee, a Baptist minister with a pre-existing condition of his own, said it was OK for health insurance companies to turn their backs on people with pre-existing conditions. Like Boehner, he's the new face of the Republican Party on health care. He works for the insurance industry and other big corporations, not the rest of us.



The interests of middle class and working families are of no concern to Republican Party leaders. To them, it's just smart business to spend political capital on protecting the financial interests of the billionaires and big corporations who make up their base -- the "haves and the have-mores," as President George W. Bush famously described them.



And yet, these are the same Republicans who complain about having to wait a few weeks for their health benefits to take effect while they rush into the 112th Congress with a plan that will revive working families' fear of going bankrupt because of crushing medical expenses and of getting dropped from your insurance if you're sick.

Over the last two years, the Obama administration and the Democrats tried desperately to keep the housing bubble’s collapse from significantly lowering overinflated home values.   Twice they extended tax credits to new-home sales, and then added resales into the effort as well.  Instead of stabilizing the market, the short-term policy gimmicks only delayed the deflation of home prices to a more rational level, while injected more uncertainty into valuation in the context of the present and near-term future.


As a result, no one seems to have a clear idea how to appraise existing homes for sale — and that has created a huge problem for the limited number of buyers in the market:


There are problems in appraisal land that transcend weak housing markets and debt-ridden borrowers, and that are causing home buyers and would-be refinancers to miss out on low rates and dream houses.


“There’s been a pendulum swing in appraisals comparable to the one we’ve seen in mortgage credit, from foolishly lax to overly restrictive,” said Walt Molony of the National Association of Realtors. He reported that as recently as October, one in 10 member agents said they’d had a contract canceled as a result of a low appraisal, 13 percent said they’d had a contract delayed, and 16 percent said they’d had a contract negotiated to a lower sales price as a result of a low appraisal.


“We haven’t seen anything like what we are facing today,” said Mark Linne of Appraisal World, a company that provides automated valuation software and services to appraisal companies and lenders.


New and proposed federal rules governing appraisals, changes in the way appraisals are conducted, and a still uncertain housing market have hit the appraisal part of the process in a way that is adding to housing market instability.


No one can blame lenders for wanting assurances that they are not loaning more than the worth of the collateral.  Unfortunately, there isn’t any clear sense of value, especially in markets with more rapidly-decreasing prices.  Plus, as the Fiscal Times reports, banks are holding a “shadow inventory” of homes that are either just going into foreclosure or close to it that has the supply side of the market glutted:


The supply-side issues are much thornier. The total number of homes expected on the market in the coming year is little more than guesswork. Banks are keeping many previously-foreclosed homes off the market, even as new foreclosures continue to mount, creating a shadow inventory that threatens to depress prices further. Hard data say that more than four million new and existing homes are on the market and unsold, but according to CoreLogic’s latest tally there are another 2.1 million homes either in foreclosure, at least 90 days past due, or taken by the lender and not yet listed for sale. That is a total potential inventory of 6.3 million homes in the coming year, which represents a 23-month supply at current sales rates, more than triple the level consistent with a healthy market.


Another way to look at the pressure on prices is the number of vacant homes for sale. The homeowner vacancy rate stood at 2.5 percent in the third quarter. Economists at UBS estimate that the rate needed to stabilize prices is between 1.7 percent and 1.8 percent, implying an excess of about 580,000 homes that are vacant and for sale. Given conservative projections for household formation, replacement demand and new construction, they gauge that the excess can be eliminated by the fourth quarter of 2011, which would stop the downward pressure on prices. But that projection doesn’t account for the shadow inventory.


Under those circumstances, with as much uncertainty that the “shadow inventory” and gimmick-driven prices created in 2010, is it any wonder that appraisers can’t agree on valuations?  Lenders only make money by issuing mortgages, but after getting burned badly over the last three years, they’re understandably more conservative about loan-to-value calculations, not just at the point of sale but in the longer term as well.  They need to know that homeowners buying houses at 2010 prices will maintain equity positions in their property after the value erosion of another 23 months of excess inventory.  Thanks to knee-jerk economic policies, that erosion is almost impossible to estimate with any confidence at all.


Nor will it improve until the economy starts creating enough jobs to put a serious dent in unemployment.  The Fiscal Times report concludes with that analysis:


One thing is clear. While housing led the economy into a recession, it will not lead it out. Until the labor markets are strong enough to start repairing the economy’s most visible and most damaged sector, the economy’s progress just won’t look like, or feel like, a recovery.


Home valuations are secondary to the ability to pay the mortgage.  It’s immaterial if one’s home is valued lower than the mortgage principal as long as the payments can be made — which means jobs have to exist for income to pay them.  The only way to do that is to adjust tax and regulatory policy on a long-term basis so that capital investments can be made which will create jobs.  As long as we’re tinkering with temporary tax and regulatory policies, we won’t solve either problem, but instead amplify the uncertainties.

Stock Making Money

In recent months, as investors in secondary private markets have bid up Facebook's value to ~$56 billion, many folks had begun to wonder whether it was silly season again.


After all, the investors buying Facebook stock at these levels weren't even seeing the company's financials. All they were going on was the amazing growth of Facebook's user base and press reports about its ~$2 billion in 2010 revenue.


Well, all that has changed now.


Goldman Sachs just bought $450 million of Facebook common stock--common stock, not preferred stock--at a $50 billion valuation.


In order to make a bet that big, Goldman would almost certainly have been given access to Facebook's detailed financial information (full financial statements, etc.). This suggests that Goldman liked what it saw enough to put nearly half a billion of its own dollars on the line at a $50 billion valuation.  And by buying common stock, not preferred stock, Goldman is also accepting the downside risk of this investment.  So one suspects that it is at least reasonably confident that there is big upside to Facebook's stock from here.


True, Goldman could presumably quickly turn around and sell the Facebook stock it bought to its own clients, thus laying off the risk (and making a quick profit on the stock at the same time.)  After all, one of the reasons Goldman did this deal was to get the ability to buy another $1.5 billion of Facebook stock for its own clients.  But if Goldman did this, and Facebook's stock tanked, Goldman would get slaughtered for, once again, putting itself ahead of its clients.  And here's hoping (dreaming?) that, at least for now, Goldman has decided that it is better to bet with its clients instead of against them.


And it is also true that Goldman will rake in huge fees from managing its clients private investments in Facebook. (The "special purpose vehicle" Goldman will create to pool its clients' investments will almost certainly come with big fees attached.  Goldman's not doing this out of the goodness of its heart).


But, still, $450 million is real money.  And Goldman, a well-informed and sophisticated investor, just stepped up to the tables and made a bet on Facebook at a $50 billion valuation.


So that's a pretty good indication that Facebook is actually WORTH $50 billion.

Seriously? This is the question of the day? When people are still voicing serious and legitimate concerns about the rest of the economy? We're talking about a company with enough money in the bank to make a Goldman Sachs-sized investment in Facebook if it wanted to, more than triple the amount Dell had in the bank at the end of the last quarter, plus more than five times the amount HP had too, while we're at it.


Let's look at a number for a minute: Apple has 51 billion dollars in cash. That's 51,000,000,000 bucks. Or, approximately the amount of money it takes to fill a vault-slash-swimming-pool. Who has that kind of money these days and didn't get it via government bailout? Apple, that's who. What is its secret? It made that money the old-fashioned way, by selling new-fashioned things.


In a time when few companies are profitable and everyone's excited about a flat line since it isn't a downward curve, Apple is making money iHand over iFist. One could presume from this that analysts and others who watch CNBC professionally would be excited about a company with growth and profitability in the current climate. However, that's not the case.


Remember when Apple wasn't doing well? Those bygone days when people may have actually believed the name of the company was "Beleaguered Apple Computer?" Well, once Uncle Steve made his return in 1996, that started to turn around. Apple Computer started making things that start with "i," and in 2001 with the launch of the iPod, Apple was officially cool again. You know, unless you were an analyst on Wall Street, in which case Apple wasn't cool, it was just less lame than before. But seriously, have you seen what sort of stock prices Dell and HP have these days? Now those are tech companies.


I call shenanigans! Now, instead of being impressed with profitability, the question is "Oh sure, you're all profitable, but can you stay that way?" Apple hasn't proven that yet? Explain to me how making ANY money in a time of unprecedented financial volatility is something that gets played down. What will it take before Apple gets a fair shake? A brand new device that sells a million units in three months? Try two and a half. A new version of the same thing released a year later, how long did that take to sell a million? Three days.


Find and replace "Apple" with a non-tech company in some of these articles and see if it still makes as much sense. Just the iPhone product line by itself is bigger than Coca-Cola, but Apple still gets dismissed like this?


Someone needs to have a little heart-to-heart talk with some of these guys. Apparently they've all had their heads down in their BlackBerrys for so long that they don't realize it's cool these days to carry around something Designed In Cupertino. Clearly a lot of other people have figured it out -- what's stopping Wall Street from seeing the light?
